Josh emphasizes trusting his gut even when he’s “annoyingly early,” dialing back intensity without stopping completely, continuing to make hard decisions and have difficult conversations at work and at home, and believing that “the money will take care of itself” despite economic pressures affecting his family and kids.

Bob argues that AI needs governance and a slowdown because it’s evolving too fast without thoughtful control, and he reflects on leadership as modeling—how you show up under pressure—admitting he harmed people earlier in his career and wishing he could undo it. He also stresses telling people what they mean to you and focusing on legacy: relationships, community, sustainability, and the impact you leave behind.

Stay Connected and Informed with Our Newsletters

Josh Anderson's "Leadership Lighthouse"

Dive deeper into the world of Agile leadership and management with Josh Anderson's "Leadership Lighthouse." Discernment. Judgment. Taste. Bob Galen and Josh Anderson think the list is fine. They just think it's old.

The human skills behind every team they're proud of (collaboration, coachability, comfort with ambiguity, a willingness to have the hard conversation) were always the job. AI picked up more of the technical work, and now everyone's noticing what was there the whole time.

Josh walks through how he hired a new squad every quarter at Dude Solutions without the whole thing resting on his shoulders. The team read Debugging Teams together so everyone shared the same picture of a great teammate. Then they wrote interview question sets for each trait and split them across the interview panel. When a hire missed, they treated it like a bug in the system and fixed the process before the next round.

Bob brings his attitude, aptitude, skills ordering, makes the case for working interviews where candidates spend an hour or two with the team, and draws a hard line on coachability. Josh pushes back with the people who've only ever worked for bad leaders and need someone to show them another way. (Bob agrees with him, which annoys Bob.)

They also get into neurodiversity and why "good teammate" can't mean "smiles a lot," why a team needs both the "yes we can" and the "no we can't" voices in the room, and why Josh wants you to hear one thing clearly: technical skill still matters. It's just easier to teach.

Does Code Quality Still Matter When AI Writes It?

The hottest take on LinkedIn right now is that coding was never the bottleneck.

Josh Anderson

The hottest take on LinkedIn right now is that coding was never the bottleneck. Josh and Bob have hired hundreds of developers, sat through the "why is this taking so long" meetings, and lived through waterfall, so they're calling it: coding was slow, expensive, and scary, and pretending otherwise rewrites history.

But that's just the opening argument. The real conversation is about what happens after the bottleneck moves. Bob walks through the waterfall phases most of the audience never lived through (the 3-inch binder on the shelf, the Gantt charts, the near-infinite bug triage loop) and admits there's something from that era worth keeping. Josh shares a debate he's having with himself about whether code readability still matters when neither he nor his cofounder will ever read the code again, and traces it back to the day he argued his boss out of Hungarian notation because IntelliSense had made it pointless.

From there: the "ilities" and which one AI still struggles with most (Josh's answer is usability, by a wide margin), Bob's claim that the industry has been producing less skilled engineers for 25 years and AI just turned up the volume, a CTO who replaced a 9-year-old website in 3 months instead of a year, and why "AI plus HI" only works if the human intelligence part is still growing.

If you're an engineering leader deciding which standards to enforce on AI-generated code and which ones to retire, this is the episode.

Stay Connected and Informed with Our Newsletters

Josh Anderson's "Leadership Lighthouse"

Dive deeper into the world of Agile leadership and management with Josh Anderson's "Leadership Lighthouse." Do more with less. Do more with the same. Lead the team and ship the code. The player-coach role used to be a startup thing, something you did because there were 6 of you and someone had to. Now it's being handed to leaders at scale, and most of them didn't ask for it.

Bob comes out swinging. He's fine with it in a small company, but past a certain size, he wants you to wear one hat and be excellent at it. He walks through what actually breaks when a CTO is also a team member: it's less about time and more about the role conflicts nobody talks about, like having to put your own architect on a PIP while you sit next to them every day.

Josh admits his first run as a leader was a failed player-coach experiment. He wasn't good at either job, and his team paid for it.

The conversation turns to capacity, and that's where it gets uncomfortable. Bob's first question in any agile engagement was "do you know your capacity?" and almost nobody did. Josh tells a story from his college weight room, a strength coach, and a set of 25 squats that should've been mathematically impossible, to argue that people have more in them than they think. Bob answers with the difference between stretching internally and committing externally, and why he'll happily overload anyone who never says no.

Then executive math. The belief that a million dollars or 10 new reqs turns into capacity on the day you sign the paperwork. Bob has a story from a financial services project where the plan assumed 120 people and the floor had 38, and nobody said a word until he did. Josh connects it to GitHub's outage problem in 2026: you can do more and still be getting worse.

What's in this episode:

Two contexts where player coach is fine, and the size where it stops being fine

Dilution vs tension: the hidden cost of leading people you also code with

Bob's rule: if you keep saying yes, he'll keep loading you up, and that's his right

The 25 squats story and what it says about untapped capacity

Internal stretch goals vs external commitments (and why they're different numbers)

Why Bob hates reserves and gives extra capacity straight to the business

Capacity in 2026 is a moving target, and it doesn't only move up

Executive math, and how it wins when you can't defend your own number

Bad news never ages well

Bob's Badass Agile Coaching Days runs September 29 through October 1, 2026, virtual, 3 time zones, 12 speakers, all proceeds to Women in Agile and African Agility. And on the first day of the 2026 preseason, Josh and Bob take one of the oldest lines in coaching and point it straight at leadership.

Good teams don't win on trick plays. They win because they run the routine plays routinely. Block, tackle, catch the ball, do it again next week, do it while everybody else is chasing something clever.

So what are the routine plays of leadership? The habits that quietly work when you do them consistently and quietly fall apart when you don't?

Bob made a list. Josh made a list. Truth isn't a switch, he says, it's a set of slats you're constantly adjusting. Closed all the way, open all the way, and every shade of dim in between. He argues we're all doing this already, whether we admit it or not, because nobody walks around spewing 100% of what they know to every person they meet.

Josh's picture is different. His light switch is taped to the on position with a sign that says "Do not touch!" The filtering happens somewhere else, in deciding who gets which truth and when.

That gap turns into an actual disagreement, which almost never happens on this show.

Stay Connected and Informed with Our Newsletters

Josh Anderson's "Leadership Lighthouse"

Dive deeper into the world of Agile leadership and management with Josh Anderson's "Leadership Lighthouse." Bob and Josh spend this episode asking what that convenience is quietly costing us.

It starts with an IEEE Spectrum article showing that researchers who use AI publish more and get cited more, while the range of what's actually being discovered shrinks. Bob names the bigger pattern, a "creativity sinking hole" where humans contribute fewer original ideas, AI trains on the thinner output, and the whole loop drifts toward average.

Along the way, Josh explains why he trusts LLMs in his own domain but gets nervous everywhere else, why answer engine optimization means you should treat AI output like search results (ads and all), and what happened when he spent 5 unplanned minutes actually thinking about a problem instead of prompting about it.

The landing spot is courage. The courage to have a new idea, try it, and fail. The courage to create content that's unmistakably yours. Bob's mic drop metric for the whole episode: the goal is never "I found an idea" or "I prompted an idea." It's "I have an idea."

Use AI to augment your thinking. Then bring you.

AI in Science Research Boosts Speed, Limits Scope - IEEE Spectrum

Stay Connected and Informed with Our Newsletters

Josh Anderson's "Leadership Lighthouse"

Dive deeper into the world of Agile leadership and management with Josh Anderson's "Leadership Lighthouse." The question is what you do next.

Josh and Bob dig into one of the hardest things any leader faces: admitting a mistake out loud. Not waffling, not deflecting, not the classic move of saying the wrong thing louder and hoping it becomes true. Actually owning it.

They get into why doubling down is so tempting and so corrosive, how your team almost always knows you're wrong before you do, and why vulnerability ends up being a far stronger position than false certainty. Josh tells the story of bombing an Amazon interview over their "you're right a lot" principle, and how it took him years to understand what that line was actually saying. Bob makes the case that being wrong with your team is no different than being wrong with your spouse or your kids, and that bad news never ages well.

If you've ever sat in an all-hands watching everyone trade that look because the person on stage just said something nobody in the room believes, this episode is for you. The world isn't binary. It's mostly gray, and learning to lead in that gray is the whole job.

Stay Connected and Informed with Our Newsletters

Josh Anderson's "Leadership Lighthouse"

Dive deeper into the world of Agile leadership and management with Josh Anderson's "Leadership Lighthouse." The change rolling through software and leadership isn't optional anymore. It's not Agile in 2007, where you could adopt it or sit it out. AI is rewriting what application development looks like, what team size means, and what kind of leader your organization actually needs.

The good news is you're standing in a greenfield. Not your codebase. You. Your hiring approach, your operating model, the way you lead, all of it is open for redesign right now.

Bob shares the cartoon that captures the whole problem (everyone lines up to change others, nobody lines up to change themselves), walks through reframing as a daily leadership tool, and gets honest about applying it in his own caregiving life with his wife.

Josh challenges leaders to stop letting ambiguity happen to them and start steering into the maelstrom on purpose. If you've been waiting for things to settle before you make a move, this is the nudge to stop waiting.

Stay Connected and Informed with Our Newsletters

Josh Anderson's "Leadership Lighthouse"

Dive deeper into the world of Agile leadership and management with Josh Anderson's "Leadership Lighthouse." The courage to push back on your team. The courage to be honest with peers. And the hardest one, the courage to tell the people above you that the thing they want is the wrong thing.

They get into why most leaders are courageous downward but cave upward. Why fear of losing a job often costs you the job anyway. The "blinds" metaphor for how much truth you actually let out in the room. And the moment Josh told his boss "no" for the first time and watched the conversation turn into something better than he expected.

Then they bring it back to the current reality. Boards with youthful enthusiasm about cutting 50% of the workforce with AI. The agile-is-dead chorus. Senior leaders want fast answers to questions that deserve careful ones. And the leaders in the middle who quietly comply instead of saying what they actually think.

This is a challenge episode. If you've been swallowing what you really believe in leadership conversations, this one is going to sit with you.

Stay Connected and Informed with Our Newsletters

Josh Anderson's "Leadership Lighthouse"

Dive deeper into the world of Agile leadership and management with Josh Anderson's "Leadership Lighthouse."
